rock hard brake pedal

i have changed my old 2 pipe master for a 3 pipe disco one and now the brake pedals hard and you have to stamp on it to get it to do anything i have changed pads discs shoes cylinders but its still the same??????????????

I have the opposite to you,half way down with the pedal there aint much ,then its rock hard but the brakes are then awsum. I have new disks,pad,calipers,braided hoses ,no air in the system,been bleeded starting with the furthest to the closest and still cant get a good pedal at the top!!!  Work that one out!

wheel bearings

Range Rover Blues:
When the callipers are new you do get far more returning of the pistons ie more travel, add new pads in and they will feel more spngey, but I suspect that Mike has a point about wheel bearings too.
